New 24-question assessment evaluates merchants across discovery, transactions, fulfillment and operations to identify gaps in agentic commerce readiness

Shopware has launched the Agentic Commerce Maturity Index (ACMI), a new assessment tool designed to help merchants evaluate their readiness for AI-driven commerce and identify areas that may require further investment.

The index provides commerce and marketing leaders with a structured assessment of their current capabilities, along with recommendations intended to help prioritize next steps as AI agents become more involved in product discovery, purchasing and customer interactions.

Assessing Readiness Across the Customer Journey

ACMI uses a 24-question questionnaire to generate a maturity score for a merchant's storefront. Rather than relying on broad predictions about future AI adoption, the assessment is designed to give merchants a baseline view of their existing capabilities and highlight specific gaps.

The assessment examines four areas of agentic commerce readiness:

  • Discovery: Whether AI agents can find, understand and appropriately recommend products.
  • Transactions: Whether agents can complete purchases accurately and reliably while maintaining appropriate attribution.
  • Fulfillment: Whether inventory, logistics and customer service capabilities can support the commitments made during an AI-assisted purchase.
  • Operations: Whether data, systems and governance are prepared to support agentic commerce over time.

Identifying Gaps and Priorities

The assessment is intended to help merchants determine where improvements are needed across areas such as product information, system integrations, pricing logic, attribution and governance.

By evaluating these capabilities together, ACMI provides a broader view of the customer journey rather than focusing solely on whether a storefront is technically accessible to AI agents.

The resulting recommendations can help marketing and commerce teams identify which capabilities to address first and establish a roadmap for improving AI readiness.

Building a Broader View of Agentic Commerce

Shopware said the index is also intended to generate a broader picture of how prepared merchants are as more businesses participate in the assessment.

“Merchants need to look beyond headlines stating that agentic commerce will change everything,” said Stefan Hamann, chief agentic officer at Shopware. “Marketing leaders need to grasp where they stand, what’s next and how they can get there.”

Hamann said the company expects ACMI to develop into a benchmark for mid-market businesses as participation grows through the Agentic Commerce Alliance.

Using Market Data to Inform Future Programs

Shopware expects aggregated insights from the index to help identify common obstacles and areas where merchants require additional support.

As more merchants complete the assessment, the company said the resulting data could inform future enablement programs, industry research and reference architectures for agentic commerce.

The index therefore serves both as an individual readiness assessment and as a potential source of market-level insight into how commerce organizations are progressing toward AI-enabled customer journeys.
